The underpinning

The SURFACE Framework And The Five Lenses

Every tool in the system applies two structures set out in the Core Practitioner Guide. The framework sequences an engagement from the first request to embedded practice, and the lenses establish what a talent request concerns before anything is designed.

The SURFACE Framework

Seven phases for running a whole engagement.

    ScanThe stakeholder landscape
  2. U
    UncoverThe real capability need
  3. R

The diagnosis

The Five Diagnostic Lenses

Five readings of a request, applied before a solution is chosen.

  1. 01
Capability ArchitectureSeparates organisational capability from individual competence, and splits a capability concern into six possible root causes.
  2. 02
Leadership RequirementSpecifies what leadership has to look like for this strategy, at this stage, across five contextual dimensions.
  3. 03
Future-Skills HorizonDerives future skills from the organisation's own strategic direction rather than from published trend lists.
  4. 04
Succession RealityTests stated succession readiness against actual readiness, and names the gap between the two.
  5. 05
Talent RiskTreats talent risk as organisational fragility, starting with how much depends on too few people.

Inside one tool

Anatomy Of A Tool

All 51 tools follow one format across three pages: a brief, a fillable canvas and a worked example from the Halden Group case. The example is The Credibility Stack Audit, the first tool in Credibility and Reframing.

In it, Claire Bennett, Head of Talent at the Halden Group, audits her standing with the COO before the succession slate for a regional director role is drafted, and leaves with the one sentence she will say at Thursday's operations review.

Email to an approver
Subject: Business case: Trusted Talent Advisor, USD 1,299 from the development budget

Hi [Approver],

I am asking for USD 1,299 from [the team development budget] for Trusted Talent Advisor, a practitioner system for talent review, succession and capability decisions.

The problem

Programme requests reach us before anyone has established what the business needs. Our talent recommendations are then slow to be adopted by the executive team. [The current example is the request for a leadership programme for the top 50.]

What it is

Fifty-one tools for establishing what the business needs, getting a recommendation adopted and proving it worked. Each has a brief, a fillable canvas, a worked example and the named research behind it. The licence also includes eleven templates, among them the nine-box grid and the succession slate, and a prompt library for using each tool with AI.

Why now

[The talent review and the succession slate for two operating roles] fall in the next quarter. The nine-box and succession templates in this system apply to both.

Cost against the alternatives

One seat at a two-day HR conference costs USD 1,500 to 2,500 before travel. A day with an external consultant costs [our usual day rate]. Products of this kind are usually sold on an annual subscription. This licence is a single payment for one named practitioner, valid for life with no renewal. The system moves to an annual subscription later, and a licence bought now stays lifetime.

What I will deliver within 90 days

  1. A written diagnosis of [the top-50 programme request] for [the sponsor]
  2. [The talent review] run on the nine-box and succession slate templates, with the evidence standard agreed in advance
  3. A cost-of-inaction estimate for [one critical role], reviewed with finance

Terms

The seller is Talentient Advisory Private Limited. The files and a named licence are delivered on payment, and the licence is refundable within fourteen days if no more than one file has been downloaded. A corporate invoice is available from kailash@talentient.com.

Free tool

One Complete Tool, Free

Capability & Future-Skill Elicitation is the first tool in The Stakeholder Conversation Toolkit. It separates a training request into the six causes behind it, weights each with the requester, and states the real need in one sentence before anyone proposes a solution.

  • The brief: when to use it, how to fill it in and the research behind it
  • The fillable canvas, used live with the requester in twenty minutes
  • A worked example from the Halden Group case

Questions

FAQ

What it is

No. There are no lessons, no cohort and no completion certificate. Fifty-one instruments are used inside real conversations, with a guide setting out the method behind them.

A seven-phase sequence for running a whole engagement: Scan the stakeholder landscape, Uncover real capability needs, Reframe the conversation, Facilitate talent and succession decisions, Align stakeholders on priorities, Credibility and positioning, and Embed in organisational practice. Chapter 3 of the Core Practitioner Guide sets it out.

Capability Architecture, Leadership Requirement, Future-Skills Horizon, Succession Reality and Talent Risk. Each has its own chapter in the guide, and tools in the toolkits that apply it.

Kailash Jalan, organisational psychologist, executive coach and founder of Talentient Advisory Private Limited, Mumbai. Twenty-four years in talent, capability and succession work across four continents, at Prudential, JPMorgan Chase, AXA, Zurich, Marsh, O2, Capita and Dale Carnegie.

What is included

Eleven PDF files, each downloaded from the order page: the seven components (The Core Practitioner Guide, The Stakeholder Conversation Toolkit, The Political Navigation Toolkit, Credibility and Reframing, Facilitating the Talent Forum, Evidence and Impact, and Integration and Application), The Talent Template Pack, The Prompt Library, the Start Here guide and the bundle cover. The six toolkits and the Template Pack are fillable PDFs that also print.

Yes. Every canvas in the six toolkits and every template in The Talent Template Pack has real form fields. Typing works in any reader that supports PDF forms, including Preview and Edge. The totals, bands and verdicts calculate in Adobe Acrobat and the free Acrobat Reader; in other readers each rule is printed beside its box, and every canvas also prints.

No. The full list of all fifty-one tools is on this page before purchase, The Talent Template Pack and The Prompt Library are included, and the price covers all of it.

None of the three. The files are ordinary PDFs, they stay on the practitioner’s own machine, and nothing calls home.

Whether it fits

The job is different. Courseware supplies slides and a facilitator guide for delivering a programme already decided on. This is used before that point, to establish whether the programme is the right answer.

A certificate teaches a practitioner and awards a credential. This hands them instruments and language for use in the meeting itself. Many practitioners have both.

It assumes an executive team, a succession discussion, and a budget that somebody has to defend. Where those three exist, the tools apply.

It is written for internal practitioners, and it works for an external consultant too. The political and credibility toolkits apply to anyone advising without positional authority.

Trainers looking for slides to deliver, practitioners in a first HR role, and anyone who wants a credential to hold.

Paying for it

Yes. The business case email on this page can go to an approver as it stands, and a corporate invoice is available from kailash@talentient.com.

Yes. Email kailash@talentient.com with the purchase order or the company details, and Talentient Advisory Private Limited issues a corporate invoice. A pro-forma invoice is available before the purchase order is raised.

The receipt carries the vendor details, the tax treatment and the order reference that an expenses system asks for.

Fourteen days, on request, while no more than one file has been downloaded. The request should include a short note on what was missing, which helps fix it for the next practitioner. A sample from every component and add-on is on this page, so nothing has to be bought unseen.

Yes. The system moves to an annual subscription later. Every licence bought before the change stays a lifetime licence, with no renewal and no further payment.

Yes. A team licence covers five named practitioners for USD 5,000. Larger teams take an enterprise licence, arranged through kailash@talentient.com.

Yes. Kailash runs working sessions in which a team applies the system to a live decision of its own. Format and dates are agreed directly through kailash@talentient.com.
