Key findings

  • The Talent Quotient is the share of available human potential an organisation converts into performance.

  • It describes the distance between what people are capable of and what the organisation lets them do.

  • It has three parts, Capability, Conditions and Conversion, and each can be worked on deliberately.

  • Talentient raises it through advisory work and through methods and tools for internal practitioners.

Organisations rarely lack potential, and they lose it in the distance between what people are capable of and what the organisation lets them do.

The Talent Quotient is the share of available human potential that an organisation converts into performance. Talentient Advisory, founded by Kailash Jalan, describes it in three parts, which are Capability, Conditions and Conversion. Its tagline, Unlocking Talent Quotient, names the aim of the firm's work.

Organisations rarely lack potential.

They lose it in the distance between what people are capable of and what the organisation lets them do.

The Talent Quotient describes that distance in three parts, and each part can be worked on deliberately.

The Parts Of The Talent Quotient

Three parts make up the Talent Quotient.

  • Capability. What people can demonstrably do, established through evidence rather than assumed from a job title or a past role.

  • Conditions. Whether the organisation's decisions, structures and leadership let that capability show up in the work that matters.

  • Conversion. How reliably capability and conditions turn into results that the business can see, and keeps seeing after the intervention ends.

Capability concerns the people, and Conditions concern the organisation around them.

Conversion concerns whether the results last.

How The Talent Quotient Is Used

Talentient Advisory raises the Talent Quotient in two ways.

  • It advises leadership teams and HR functions on leadership development, assessment and succession

  • It builds the methods and tools that let practitioners inside an organisation do that work to a professional standard

The firm exists because succession slates, programme requests, capability plans and talent reviews are settled in organisations that have no agreed way of settling them well.

Global strategy and HR consultancies arrive with a diagnostic sequence, a plan for the stakeholders and an agreed standard of evidence.

The internal teams working beside them usually have to improvise all three, even where their understanding of the business is deeper.

Internal practitioners know the history, the people and the politics, and they are still there when the recommendation has to work.

Given a written method, that knowledge converts into advice that an executive team adopts.

The Position On AI

Talentient states three principles for the use of AI in talent work.

  • The machine drafts, the practitioner decides. AI is fast at summarising evidence, comparing options and stress-testing an argument. Accountability for a talent decision stays with the person who has to defend it to an executive team.

  • Roles, never names. Prompts describe people by role, and confidential talent data does not leave the organisation.

  • One evidence standard. Anything that an AI tool produces meets the same standard as human judgement. It is sourced, checked against the decision in hand, and attributed where it draws on research.

AI raises the ceiling on what one practitioner can prepare, compare and evidence.

The judgement and the accountability stay with people.

Internal practitioners know the history, the people and the politics, and they are still there when the recommendation has to work.

A Worked Example

A logistics company hires well, and its customer service team still misses response targets.

The head of talent examines the three parts in turn.

  • Capability. When the two most senior agents cover a shift, targets are met, so the evidence shows that the skill exists in the team.

  • Conditions. Every refund above a small limit needs approval from a manager who is often in meetings, so the organisation's structure stops capable agents from acting.

  • Conversion. Targets were met for one quarter after a staffing boost and then fell back, so the results did not last after the intervention ended.

The concern sits in Conditions and Conversion, and a training programme would address a part that is already strong.

The head of talent takes a proposal to raise the approval limit to the operations director.

The agreed measure is the share of cases closed within the target time, reported monthly for two quarters.

Common Misreadings

  • Assuming capability from a job title or a past role. The first part requires evidence of what people can demonstrably do.

  • Treating a lack of potential as the cause. Organisations rarely lack potential, and they lose it in the distance between capability and what the organisation permits.

  • Counting a result at launch as conversion. Conversion includes results that the business keeps seeing after the intervention ends.

  • Working on one part only. Each part can be worked on deliberately, and all three decide the share of potential that becomes performance.

  • Reading the tagline as a promise of outcomes. It names the aim of the firm's work.
